Question about seals in J-122 jack

I got this jack 2 months ago, cleaned it up, & used it a couple of times, then it started to bleed down w/ no external leaks. I took it apart & found the main ram seal starting to get soft. How do you get the new main ram seal in? The replacement is very hard & looks like compressed leather, otherwise it looks like the one that came out, which was rubber type.
I got the piston seals in, they fit very tightly, I'm worried when I go to bleed the jack the piston will stay compressed.

Well I got that main ram seal in, I soaked it for a day in jack oil, then i put it in the bore upside down for half a day. It still was very tight going in.
The piston pump is still tight, is there a safe lube too use?
