So I got a Chicago Electric 8000Lb winch given to me and I figured I would put it on the trailer, but before I mount it I am thinking about maybe rebuilding / upgrading parts in it.. it currently has a permenant magnet mount motor and I was thinking maybe I could upgrade that to a series wound motor or at least rebuild the current motor, but I have never done one, so can anyone tell me how to rebuild a permanent mount motor or if you have upgraded the motor in one of these?

I took the motor off the winch and it was filled with Black Dust and it smelt burnt so at the very min I should probably rebuild it.

Also I dont want to go out and spend the money on a warn or anything like that.. very limited budget right now.

Blow it out with an air compressor. Check brush length, if too short, replace. Lubricate the bearings and reassemble.

well cleaned it all out and put it back together, the motor didnt work so hot unless you tapped it with a mallet. So i went by the auto rewind shop today for new brushes and he didnt have any, had to go over to a place in edmonton here called carbon rewind and they made me a new set of brushes for it. Kind of pricey at $52 for the brushes and new tighter springs, got it all back together and works great now. a little bit of noise, probably could have used a bearing, but I can always do that later.

So I decided it was then time to take the rest of the winch apart, going to bead blast up the drum and spray it black again, and regrease the rest of the gears.

A new motor assembly is $110 from harbor freight. I used to have one. Winches are so chepa now that they are almost disposable.

Yep, classic sign of worn out brushes not making good contact with the commuter.

As to the bearings, grease 'em well (don't use oil) with something like disk brake wheel bearing grease.

made new brushes for you???

the way I have always done it (and seen it done) is to find a set of brushes from something else where the brushes are a little bigger and then you file or sand them to the size you need.
any motor rebuild shop will have brushes by the hundreds so finding a set thats close should be cake
