Snap on toolbox lock change

I've got three boxes I'm switching locks on. Got new ones from snap on. Can't get the lock out on two of them. Followed the instructions on YouTube, and got one out successfully.
On the other two with the key turned far right, the ring is rotated left, and you can feel the cylinder push in, just like it is supposed to. However the key is supposed to turn about another 20° right to get the cylinder out, but it will not turn. I have lubricated them well, so that is not a problem. Anyone ever run into this? Thanks

I gave up on it. Went in and watched some football.... came back out later for another shot at it. Wrapped a towel around the end of the key and put some scary torque on it. Got them got them all out, and without breaking anything!
