How many tools do you need to get the work done that you want to get done?

That's how many tools you need.

This is also past tense, possibly present tense but it no way covers prospective work or intended path you plan to work into etc. (future tense). I can see myself requiring another roller cabinet for those situations at least to cover the next 2 years projections anyway.

For some they're like clamps, you always need one more then what you've got.
I'd say if you have so many you can't organize them, sort them and find the ones you need when you need them then you have too many. I've come to find organization is the biggest key, nothing ruins a project or an effort more then having to find the tool that's lost wherever and just buying another to add to the clutter isn't the solution.
One of my tactics is that all of my electrical tools are in one bag; screwdrivers, pliers, wrenches, whatever. If I ever had to use it for an electrical job it goes in the bag and never comes out unless its for electrical. Have the same for plumbing. In the basement I have a HF side cabinet that holds all the bicycle repair tools while in the shop is the main cabinet with its assortment and each woodworking tool have the tools they need at them. So although I would have once thought having 3 1" wrenches was excessive I have one in the bicycle cabinet for use on the cassette and bb pullers which need them, one in the main tool box should I need it for whatever, and one at the radial arm saw so I can change blades without looking for a wrench. So for me its become quality and ease of accessibility that determines what's too much. I also have 80+ clamps hanging on the wall and I still need one more so I might not be the best example.

This is why I really don't care what Sears does. I just don't need any more, the only things would be specialty as I got plenty general hand stuff with the last small set of metric wrenches for my work truck. I quit after coming home with another 3/4 drive socket set I have never used.
I could replace a few worn right out.

This. Sears and Kmart both closed years ago, I haven't bought a tool at HD or Menards in years, just some stuff online. It's weird to be on the other side of it all these days, I just don't hardly need another tool often anymore.

For the record, I just needed some pipe wrenches to change my water heater. I did what I did ten years ago (the last time I needed multiple pipe wrenches), I drove a mile and borrowed my Dad's 3, which I will eventually inherit.

I some duplicates but they are for the most part needed for one reason or another. For example I have at least 4-5, 3/4" wrenches. It was the most common size I needed when working on my sand rail and if I didn't have several scattered around I was always hunting for one. Same with 3/8" ratchets, always needed for most jobs and rather than looking for the ONE wrench in the pile of tools on the tool cart I have several making it easier to find one. Can't have too many screwdrivers, they always seem to hide when needed so extras in the tool chest are needed.

When I accumulate too many of something (not often but it happens) I sort out the ones I really want to keep and send off the rest to one of my favorite non-profits who I know do maintenance on-site......in my case it's always animal refuges as I prefer to help animals that don't have a voice rather than people who just mostly **** at life....but that's just me.

Point is your extras can do good somewhere.

I have a good couple of sets. I have my big and good tool set in my shop a block and a half away(the whole damn shop is basicly my tool box) and there are some duplicats of stuff in there. I have a complete set on hand tools in an old crftsman tool box in one of our closets here at our apartment. I have a tool set with most anything you can think of crammed into a hf roll cart in my moms garage about an hour away. And i put together a full little set of hand tools i gave to my mom incase she needs anything(i think its still sitting in her attic untouched from the day i gave it to her years ago) you could also put a pretty damn complete metric set of tools together if you took the time to dig through my shop truck.

Ill never stop buying tools. I have a built up a very nice set of quality tools i have at my shop and as i upgrade whatever it replaces gets moved to the next spot.

I never get rid of tools, i just make another little set for something or somwhere. You never know where your going to be or when an apocolyps is going to happen so its good to be close to a set of tools. Ill probably be at the shop

Every time I go to the flea market to buy tools I say to myself "only buy metric tools!"
The vendor had a set of SK deep impact sockets in 3/8 drive (3/8-3/4) lightly used for a dollar each. I just couldn't leave them there and let one of you guys get 'em!
